The system

Trust is a system here, not a promise.

Everyone in AI says “trust us.” White Rock runs on three mechanisms instead: autonomy that is earned belt by belt, a gate that stops at your decisions, and a record that pairs every piece of work with its independent check. This is the system we operate on, and it is the system we install.

Earned autonomy

The belt ladder: your agents earn your trust, rung by rung.

Your agents earn independence the way your people earn responsibility. Each belt is one real trust-handoff — granted on evidence, dated on the record, and granted by you: we co-sign the early promotions, your team owns them as it takes command. Skipping rungs is not a thing.

White · Drafted

Named and specced. Does nothing on its own yet.

Yellow · Assisted

Does real work. A person runs every action.

Orange · Consultant

Substantial work on request. You decide what happens with it.

Green · Collaborator

A peer voice. Pushes back, co-decides, has earned the argument.

Purple · Supervised

Runs on a trigger. A person spot-checks. Every run leaves a record.

Brown · Conditional

Runs on a cadence. You can look away, but the wheel stays grabbable.

Black · Autonomous, verifiable

Out of the loop, and provable after the fact without anyone having watched.

Two standing rules. Promotion is granted by verifiability, never assumed: an agent reaches Black only when its work can be audited after the fact. And the demotion check never sleeps: if we would not fight to keep an agent in a cost squeeze, it has not earned its seat.
The gate

The calls that matter stop and come to you.

Every action an agent takes is classified before it runs: inside its granted permissions, or a decision that belongs to you. Gate-stops halt, surface with context, and wait. There is no timeout-and-proceed, and there is no override. Ambiguity defaults to stopping. That single discipline is why the crew can be fast without ever pretending.

The record

Every round of work, paired with its proof.

Work here lands in rounds: the thing that was done, then an independent verification of it, and the checker is never the one who did the work. A round without its verification is incomplete and says so. The result is an audit trail you can hand to your bank, your board, or one day your acquirer, showing exactly what the AI layer in your business does and that it holds up.

The same ladder, applied to people

Your team climbs it too. So does the engagement.

The AI Maturity Map, one of our two week-one engagements, applies this exact ladder to your human team: where each role really is with AI today, and the progression plan to move them up, tracked so improvement is provable. And the engagement itself climbs the same way: we run your White Rock with you at the start, and as your agents earn belts and your people earn command of them, we step back. We run it with you until your team outranks us. One system for the whole org chart, human and agent. See how we start.
